A useful first pilot
Choose one branch, make a list of source collections, and ask relatives to identify a small set of photographs. Keep differing accounts rather than silently choosing the most convenient version.
Who owns the decisions?
Name a second steward and agree where a current export will be held. Invite contributors in stages so access decisions remain understandable.
What to measure
Success is a second relative who can locate an original, interpret its notes, and explain the next research question.
