A useful first pilot
Run a four-week pilot around one anniversary: invite a small number of families to contribute one photograph and its story. Ask separately whether each contribution may be shown at an event or published.
Who owns the decisions?
A coordinator maintains contributor permissions, a reviewer checks names and dates, and the congregation agrees who takes over the project when volunteers change.
What to measure
Success is ten well-described, permissioned contributions and a documented handover—not the number of files collected.
